The trap of rolling Copilot out to everyone

Most SMBs that deploy Microsoft 365 Copilot do it across the entire organization at once, without targeted use cases. The result, according to Gartner: under 30% adoption at six months and a sense that the investment was wasted.

The approach that actually works is to start with 2 to 4 priority business use cases that are measurable and deliver quick ROI. Here are the ones we see produce the best results with our SMB clients.

Use case 1 - Automated meeting notes

Microsoft 365 Copilot in Teams automatically generates notes after every meeting, capturing the decisions made, the action items, and who owns them. The recap is shared through Outlook or stored in SharePoint.

Typical savings: 2 to 4 hours per week per mid-level or senior manager. For a team of 20 managers, that's 40 to 80 hours freed up every week - the equivalent of one full-time position.

Prerequisites: turn on Teams transcription, train users on the prompt "Summarize the decisions and action items," and govern transcripts (retention period, sensitivity labels).

Use case 2 - Sales writing and proposals

Copilot in Word can generate first drafts of proposals, quotes, or RFP responses based on your existing documents (case studies, methodologies, past proposals stored in SharePoint).

  • Audit SharePoint oversharing before any deployment. Copilot can reach everything the user already has rights to see - including content that's been overshared for years. Without that audit, Copilot turns into an oversharing detector.
  • Run a pilot with 20 to 50 users over 4 to 6 weeks to validate the use cases, measure real adoption, and adjust.
  • Build a role-specific, hands-on training program - not a single generic session. HR doesn't use Copilot the way sales does.
